Why I Reject 12% of First-Time CASE Deliveries (and Why That's How You Save Time)

We rejected 12% of the CASE machines we received in Q1 2024 on first inspection. Not because CASE builds bad machines—most of the time, the issues trace back to transport handling, damage, or spec documentation that doesn't match the physical unit. But precision matters when someone's deadline is riding on it. That 12% rejection rate is exactly why customers who buy through our lot can trust what lands on their site.

I'm the quality and brand compliance manager at a CASE construction equipment dealership. I review every unit before it reaches a customer—roughly 300 machines a year. Excavators, loaders, concrete mixers, skid steers. I've been in this role for four years, and our current verification protocol is something I designed in 2022 after a particularly painful failure.

Here's the short version of what I learned: skipping an inspection to save time is the most expensive shortcut in equipment buying.

The Conventional Procurement Advice Is Backwards

Everything I'd read about equipment purchasing said the same thing: when you're on a deadline, streamline the process. Reduce checkpoints. Cut the red tape. Get the machine to the site faster. I'm sure that advice is well-intentioned. It's also wrong in practice.

What actually happens when you skip inspection: the machine arrives. The crew unloads it. They start the first task—maybe a pour with a concrete mixer, maybe excavation with a loader bucket. Something's off. A hydraulic line starts weeping. The bucket doesn't seat right on the quick coupler. The onboard air compressor can't hold pressure above 90 PSI. Now the machine is down. You're not just waiting for a replacement part—you're paying for idle labor, re-renting equipment, and explaining to your client why the schedule slipped.

The inspection isn't the bottleneck. The rework is.

What I Check on Every Machine

People ask me: "Doesn't the factory do this?" Yes, they do. But between the factory and your site, there's a trucking company, dock workers, weather, and a hundred small variables. I don't care whose fault a defect is. I care whether the machine meets spec when it gets here.

Hydraulic systems. The most common issue we find. A slow weep in a fitting might not show up in a factory test, but it'll appear after 40 hours of operation. We pressure-test every line on every machine. No exceptions.

Bucket and attachment fit. This surprised me when I started. A loader bucket that's three inches wider than spec sounds like a minor deviation. It's not. It affects the machine's turning radius, puts unusual stress on the pins, and can cause clearance problems on-site. We measure every attachment against the spec sheet. CASE's quick coupler system is reliable, but the pins have to align perfectly. They don't always.

Concrete mixer drum interiors. We use a borescope to check the drum for weld spatter and rough patches. Sounds obsessive? In 2022, a drum with weld spatter contaminated a customer's mix and cost us $22,000 in rework. That's not a number I forget easily. Also check the fins—if the welds on the mixing fins don't meet spec, the drum will produce inconsistent mixes from day one.

Air compressor systems. If a machine has an onboard compressor, we run it through a full cycle. Pressure output, regulator accuracy, line integrity. There's no worse feeling than watching your crew stand around because the compressor won't hold pressure. We test it under load—hooked to an actual pneumatic tool—not just reading the gauge at idle. If you're not sure how to use an air compressor on your CASE machine properly, the manual won't tell you what 40 hours of field use does to regulator stability. That's exactly why we test it before delivery, not after your crew is waiting for air.

Fluids and filters. Basic stuff. You'd be surprised how often a machine arrives with the wrong engine oil for the climate, or a filter that wasn't seated correctly at the factory. A loose air filter can let dust into the engine. Dust kills engines. Simple equation.

Cosmetic damage. I know, it sounds superficial. But a scratch or a dent is evidence of handling. If the outside took an impact, the inside might have too. We document every mark and decide whether it's cosmetic or a warning sign.

The $22,000 Mistake That Built Our Protocol

I mentioned 2022. That was the year I learned why this process matters. We had a concrete mixer come in, factory-certified, all paperwork in order. I was the new quality manager and I leaned on the factory inspection report instead of doing a full check myself. That machine went to a customer, passed their visual inspection, and failed on the second day of a scheduled pour.

The drum interior had weld spatter that contaminated the mix. The customer caught it after they'd already poured a section of foundation. It was a $22,000 redo, plus a strained relationship that took months to repair. (Should mention: our own receiving process was part of the problem—we were so confident in the factory paperwork that we skipped steps.)

Looking back, I should have caught it during the receiving inspection. I didn't because I assumed the factory checks were enough. That assumption cost us real money and cost the customer time on a deadline-sensitive project. We fixed the machine. We covered the redo cost. And I wrote the protocol that now includes a borescope inspection on every mixer drum we receive. We haven't had a single drum-related failure since.

Why Rejecting a Machine Speeds Up Your Project

It sounds backward. When we reject a unit and order a replacement, the customer has to wait. But what they get in return is certainty. And when you're on a deadline, uncertainty is the most expensive thing there is.

In March 2024, a customer needed an excavator on-site in four days. We had a unit in stock, but it failed inspection—hydraulic pressure below spec. We wouldn't ship it. The customer rented a machine locally and waited six days for our replacement. The rental cost them about $1,400. The delay was painful, and honestly, the customer wasn't happy with us for a few days.

Two weeks later, they called me. Not to complain—to say this: had we shipped the original machine, it would have failed mid-project. The hydraulic issues would have surfaced under load, and they would've lost three weeks, not six days. That customer has since bought two more machines from us.

That's the difference an inspection makes. It's not bureaucracy. It's risk removal.

What I Tell Buyers Who Are in a Hurry

If you're buying CASE equipment and you're racing a deadline, here's what I'd recommend:

  • Don't cut the inspection. Do more of it. A couple of hours verifying specs and running systems is cheap compared to a mid-project failure.
  • Ask for the dealer's inspection report. If they can't show you what they checked and when, that's a red flag. I'll send ours to any buyer, on request, before the machine ships.
  • Build delivery buffer into your schedule. Even with a perfect process, freight happens. A two-day buffer can save your project.
  • Pay for certainty. If one dealer is $5,000 cheaper but can't guarantee a delivery date, and another is at list price with verified inspection and a confirmed delivery day, choose the second one. I've watched buyers save $5,000 upfront and spend $30,000 sorting out delays. Every time.

When I'd Tell You to Move Faster

I don't want to oversell this. There are situations where you can skip a deep inspection. If you're buying a machine for parts. If your own maintenance team commissions equipment anyway. If your schedule has enough slack that a week of downtime doesn't hurt. In those cases, move fast. Save the money.

But if you're on a hard deadline—a penalty clause, a seasonal weather window, a client with zero tolerance for delays—then the inspection is the cheapest insurance you'll ever buy.

Honestly, I'm still not sure why some machines pass factory checks and then fail ours. My best guess is that it comes down to the journey: temperature shifts, vibration, handling variations—the machine that leaves the factory isn't the machine that arrives. I've stopped trying to fully understand it. I've just learned to never assume it won't happen.

Specs don't care about your deadline. That's exactly why the inspection matters more when you're in a hurry.
